Every operations and engineering manager has sat through the same meeting. The spreadsheet goes up on the screen. Columns for price, technical capability, support responsiveness, and implementation experience. Each row is a vendor. Someone has assigned weights — price is 30%, technical fit is 25%, and so on. The math runs. A winner emerges.

It feels rigorous. It feels objective. It is neither.


The Matrix Rewards the Wrong Skill

Here's the uncomfortable truth: the vendors who score best on weighted scorecards are often the vendors who are best at responding to RFPs — not best at delivering projects.

Large, established vendors have entire teams dedicated to crafting proposal responses. They know how to hit every checkbox, mirror your language back to you, and present polished case studies that seem to match your exact situation. Smaller, more capable vendors — the ones with deep expertise but lean sales teams — often score lower simply because their proposals are less slick.

Your scorecard is, unintentionally, a test of proposal-writing prowess. That's not what you need to run a plant floor.


The Weighting Problem

The weights themselves are the second flaw. How does your team decide that "technical capability" is worth 25% and "vendor financial stability" is worth 10%? Usually, someone senior throws out numbers in a conference room and nobody pushes back hard enough.

Those weights encode assumptions — and often, biases. Teams that have been burned by cost overruns weight price heavily. Teams that recently dealt with a support nightmare weight responsiveness heavily. Both are reasonable reactions, but they're reactions to the last problem, not the next one.

The result: your evaluation criteria are optimized for the past.


What to Do Instead

You don't need to throw out the scorecard. You need to add what it's missing.

Replace self-reported data with demonstrated capability. Instead of asking vendors to describe their implementation track record, call three of their current customers — specifically ones whose installs are 18 to 36 months old. That's when the honeymoon is over and the real support relationship begins.

Score the team, not the company. The vendor's corporate capabilities mean nothing if the project manager and lead engineer assigned to your account are overextended. Ask who specifically will be on your project. Then check their availability and reference them directly.

Add a "failure mode" criterion. Explicitly ask: what will this vendor do when something goes wrong? How they answer — not whether they admit failure is possible, but how specifically they describe their recovery process — tells you more than their case studies ever will.


The Real Benchmark

The goal of vendor evaluation isn't to produce a defensible spreadsheet. It's to pick the partner you'd trust at 2 a.m. when a line goes down.

Your scorecard can help you eliminate obviously bad options. But the final decision should come from conversations, site visits, and reference checks that no matrix can replace.

The weighted criteria matrix is a useful filter. Just stop treating it like a verdict.
